You rank well and still aren't cited: the five gaps SEO leaves
Strong SEO gets a page crawled, indexed, and retrieved — which is the precondition for being cited, not the citation itself. Retrieval is the floor. Once a page is retrievable, five separate things decide whether an AI answer actually uses it: winning citation on each engine (they diverge from rank), being corroborated by third-party sources, being cleanly extractable, being described accurately, and being measured at the prompt level. This is a diagnostic for teams whose SEO already works — what the remaining gap is, and how to close each part.

Strong SEO makes a page crawlable, indexed, and well-ranked — which is exactly what qualifies it to be retrieved by an AI answer engine. But retrieval is the floor, not the finish line. Once a page can be retrieved, five separate things decide whether an answer actually cites it, and none of them are SEO deliverables: citation is won per engine and diverges from rank, answers are built on corroboration rather than your authority alone, the page has to be extractable and not just rankable, the brand has to be described accurately and not merely mentioned, and the whole thing has to be measured at the prompt level instead of by rank and clicks. If your SEO already works and you are still not cited, the gap is one or more of these five.
Start here: retrieval is the floor, citation is the gap
SEO and AEO are one system, not rivals. SEO and authority still gate whether you are retrieved at all; AEO decides whether you are the source the model quotes once you are. So a page that ranks well has cleared the precondition — it can be found. Whether it is chosen is a second, separate contest, and that contest is what the rest of this guide is about.
The mistake is assuming the two contests are the same one. On Google's AI Overviews and AI Mode they nearly are, because those surfaces inherit Search ranking. On pure-retrieval engines like ChatGPT and Perplexity they are not — and that is where well-optimized pages quietly go missing.
Gap 1 — Citation is decided per engine, and it diverges from rank
There is no single 'AI search' to rank in. Each engine reads a different slice of the web, so being cited is won or lost engine by engine, and it drifts away from your Google position:
- Google AI Overviews and AI Mode inherit Google's index and core ranking, so your existing SEO strength is most of the work there. If you rank and are still absent, the problem is usually extractability (Gap 3), not authority.
- ChatGPT, Perplexity, and Claude run true retrieval over their own reading lists. Only about 12% of AI-cited URLs appear in Google's top ten for the same query, and ChatGPT and Perplexity overlap on only about 11% of cited sources. A page that ranks nowhere can be the cited source, and a top-ranking page can be ignored.
- The fix is coverage per engine, not a single rank to chase: measure where you are cited on each engine separately and treat each as its own gap to close.
Gap 2 — Answers are built on corroboration, not your authority alone
Ranking rewards the authority of one page. AI answers reward a claim that is echoed across the sources an engine trusts. Being the single strongest page is not the same as being the corroborated consensus.
Our own category shows the shape of it. Over a recent seven-day window, AI answers about AEO tools pulled from 13,739 citations across 1,534 distinct domains, with no single domain above about 6.4%. Our own site is cited across all five engines we track and still sits at just under 2% of citations — a solid, SEO-style position that leaves the overwhelming majority of the category's citations with third-party sources. The fix lives largely off your own domain: a source-layer strategy that gets your claims represented accurately in the third-party and community sources engines quote, not just on the pages you control.
Gap 3 — Your page has to be extractable, not just rankable
SEO optimizes a page to satisfy search demand. AEO needs the answer to that demand to be liftable in a sentence or two. A page can rank #1 and still be a poor source because the model cannot cleanly pull the claim out of it. This is the most common reason a well-ranked page is absent from AI Overviews, which do read your page — they just could not extract from it.
You usually fix this by restructuring the page you already rank with, not by building a new one:
- Lead with a direct, self-contained answer before the context and caveats.
- Give the evidence as tables, definitions, and numbered steps a model can quote whole.
- Add an FAQ block that answers the underlying question in the words buyers use.
- State one claim per passage so a chunk can be lifted without surrounding it in qualifiers.
Gap 4 — Being present isn't being right
The SEO failure mode is a low rank or a low click-through rate. The AEO failure modes are different and worse: being omitted from the answer, or being included but described inaccurately. A citation that misstates your pricing, category, or differentiator is a loss even though you were 'in the answer.'
SEO has no equivalent metric for this, because SEO never had to care what the result page said about you — only whether you were on it. AEO does. The fix is to monitor not just whether the brand appears, but how it is described and with what sentiment, and to correct the underlying sources when the description is wrong.
Gap 5 — You can't manage it with SEO metrics
Rank, impressions, and clicks describe a results page. They say nothing about whether a model used you as a source inside a generated answer. Managing AEO with SEO metrics is why a team can watch rankings hold steady while AI citation quietly erodes. Use each metric for the decision it can actually answer:

Where to start if your SEO already works
You do not have to close all five gaps at once. In order of leverage for a team that already ranks:
- Measure per engine first, so you know whether you are absent, present, or misrepresented — and where. Without this you are guessing which gap you have.
- Fix extractability on the pages you already rank with — the cheapest win, and often the whole problem on Google's surfaces.
- Build the source layer for the pure-retrieval engines, where corroboration beats your single strongest page.
- Monitor accuracy continuously, because being cited wrong is a loss that SEO tooling will never show you.

Most well-ranked pages then need restructuring for extractability — a direct answer up front, tables, FAQs, one claim per passage — rather than a brand-new page. New pages are worth it only when they answer a real question an existing page cannot.

It tells you whether you are absent, present, or being described inaccurately, and on which engines — which decides whether your next move is extractability, source-layer work, or accuracy correction. Fixing the wrong gap is the most common way AEO effort is wasted.
